Should You Hire, Outsource, or Augment Your Team?
Capacity problems don’t always need a permanent hire. Learn when to hire in-house, augment your team, outsource a project, or fix the process first.
Your team needs more capacity.
The natural response is often:
“We need to hire someone.”
Sometimes that’s exactly right. But a permanent employee isn’t the only way to get important work done.
Depending on the problem, an organization may be better served by hiring internally, adding external talent, outsourcing a project, or improving the process altogether.
The key is identifying the actual constraint before choosing the solution.
When Hiring Makes Sense
A traditional employee may be the right choice when:
- The need is permanent and consistent
- The role is central to core operations
- Deep institutional knowledge is important
- The organization wants the capability fully in-house
For the right position, building internally can be a worthwhile long-term investment.
But not every workload problem requires another permanent employee.
When Team Augmentation Makes Sense
Sometimes you already have the right team—you simply need more capacity.
External talent can work alongside your existing employees while your organization maintains direction over priorities and day-to-day work.
This can be particularly useful when:
- Your existing team is overloaded
- Hiring is taking too long
- You need a specific skill set
- Senior employees are spending too much time on work that could be delegated
- You want greater flexibility than another permanent hire provides
The goal isn’t to replace your team.
It’s to give your team more capacity.
Team augmentation isn’t about replacing your people—it’s about giving them more capacity.
When Project Outsourcing Makes Sense
Other times, you don’t need another person.
You need an outcome.
Maybe it’s a software application, workflow automation, implementation, website project, or another defined initiative.
Instead of hiring permanent employees to complete a specific project, an external team can take responsibility for delivering it.
A simple distinction:
- Team augmentation adds capacity to your team.
- Project outsourcing delivers a defined outcome.
Sometimes the Problem Isn’t Headcount
Before adding another person, it’s also worth asking whether the work itself could be improved.
Manual reporting, repetitive data entry, disconnected systems, and inefficient workflows can make a team feel understaffed.
Adding another employee increases capacity.
Fixing the process may reduce how much capacity you need in the first place.
Start With the Problem
Instead of immediately asking:
“Who should we hire?”
Ask:
“What’s preventing this work from getting done?”
- If you need permanent ownership, hire.
- If your team needs additional capacity, augment it.
- If you need a defined outcome, consider project outsourcing.
- If inefficient work is creating the bottleneck, improve the process.
At Penguin Advisory Group, we help organizations identify what’s holding them back and provide the talent, technology, or project support needed to move forward.
The solution should follow the problem—not the other way around.
